The Challenge

How We Approached It

This made it clear that the core issue was not delivery speed, but the absence of a structured system for managing product value.
We redesigned the operating model to focus on outcomes rather than output.
Each feature was required to have clearly defined success criteria, expected impact, and explicit trade-offs before entering development. This created a consistent standard for decision-making and ensured that effort was aligned with business value.
We introduced real-time dashboards that provided visibility into active initiatives, associated risks, and the time and effort invested in each feature. This gave leadership a clear picture of where resources were going and what they were producing.
At the same time, we significantly strengthened the discovery process.
We established a structured approach to discovery, including direct collaboration with selected customers through a dedicated product community. This enabled the team to validate ideas early, test prototypes, and align solutions with real user needs before committing engineering resources.
Post-delivery, we implemented a clear evaluation framework based on product metrics, usage data, and customer feedback. This created a continuous feedback loop, allowing the team to learn quickly, adjust priorities, and improve decision-making over time.
The organization shifted from reactive, request-driven execution to a structured, value-focused product system.
